Strategic Context

The client, within the Ministry of Health in KSA, wanted to diagnose current lab operations and develop a transformation strategy, which expanded into setting up a centralized PMO and Strategy Office to support operations across both operational and clinical departments.

Client Mandate

We were engaged to establish a PMO and Strategy Office that supports all departments by:

  • Defining governance and reporting mechanisms and enabling systematic tracking.
  • Delivering strategies, approaches, and solutions to complex, abstract requests.
  • Preparing decision‑ready deliverables for stakeholders up to Ministerial committees.
  • Providing continuous support on ad‑hoc strategic and operational requests.

How we delivered

  • Developed a target operating model for the department and designed organisational structures for key operational and clinical functions. ​
  • Set up a weekly reporting mechanism for ongoing projects and ad‑hoc actions, and built Power BI dashboards and an R‑based tool to track inventories and lab performance, reducing manual analysis time from hours to minutes. ​
  • Supported leadership with scope‑expansion pitches to Ministerial committees and equipped department leads with high‑level strategies to initiate and track projects. ​
  • Acted as the client’s go‑to problem‑solving team, running workshops, war rooms, research, benchmarking, and strategic updates across multiple national‑level initiatives.
